Moving people you can’t tell what to do

Most of the influence that matters happens sideways — across departments, with peers, up to leaders — where you have no authority to command. This is where real influence skill shows.

Without authority, you lead with credibility and relationships. People help you because they trust you and see shared benefit, not because they have to.

The levers that work

  • Reciprocity: help others before you need their help.
  • Shared goals: frame your request around what they care about.
  • Social proof: show that credible others are already on board.
  • Consistency: be the person who reliably follows through.

Invest in relationships before you need them. The time to build cross-functional credibility is long before the day you need someone to say yes. Influence without authority is mostly deposits made in advance.
